Study visa consultants often tell us their ads are not working. When we look closely, the ads are usually bringing enquiries. The problem is what happens after the enquiry arrives. Students are lost between the first WhatsApp message and the visa file, quietly and every week. Here are the six most common leaks we see, and how a simple system fixes each one.
1. Slow first replies
A student who fills in a form or sends a WhatsApp message is usually talking to two or three consultants at once. The first one to reply properly often wins. Yet in a busy office, messages arrive on the office phone, a counsellor's personal number, Facebook, Instagram and the website, and nobody owns them.
The fix: bring every enquiry into one place, send an instant first reply automatically, and alert the counsellor on duty. Measure how long the first real reply takes, every day.
2. No follow-up after the first chat
Most students do not decide in the first conversation. They need to check with their parents, take IELTS or arrange funds. If nobody follows up, they drift to whoever contacts them next.
The fix: give every enquiry a next follow-up date, and show each counsellor a daily list of who to contact today and who is overdue.
3. Leads lost when counsellors are busy, on leave or leave the company
When enquiries live in someone's personal WhatsApp, they leave when that person does. Even during a busy week, leads sit unanswered because nobody else can see them.
The fix: keep the student's record, notes and history in a shared system the business owns, and let a manager reassign leads in one click.
4. No clear stages
A student moves through many steps: enquiry, counselling, documents, applications, offer letter, fee payment, visa file and decision. Without stages, nobody can say how many students are waiting for documents or how many offers are close to a deadline.
The fix: track every student through the same stages, so you can see your whole pipeline at a glance and spot where students get stuck.
5. Not knowing which ads bring students who actually enrol
Many consultants judge their marketing by the number of enquiries. But a campaign with cheap leads that never enrol is more expensive than one with fewer, serious students.
The fix: record where each student came from, such as a Facebook campaign, Google, a referral or a walk-in, and report enrolments and visas by source, not just enquiries. Then put more budget into what brings real students.
6. Peak season overload
Enquiries come in waves before each intake, which is exactly when counsellors are busiest with existing files. This is when most leads are lost. Plan for it: see when study visa consultants should run ads for each intake.
Spreadsheet, WhatsApp labels or a CRM?
- WhatsApp Business labels are free and fine for a single counsellor with a few leads a week. They do not show stages, follow-up dates or reports.
- A shared spreadsheet works for a small team, until two people edit it at once, nobody updates it during a busy week, or you need to know which campaign a student came from.
- A CRM is worth it once you have more than one counsellor or more than a handful of enquiries a day. It keeps every enquiry, follow-up and stage in one place that the business owns.
Generic CRMs are built for sales teams, not study visa files, so consultants often end up working around them. That is why we built a custom CRM for a study visa consultancy around how their office actually works, and their team now uses it to manage their students.
Where to start this week
- List every place enquiries arrive, and decide who answers each one.
- Set a target for first replies, such as within 15 minutes during office hours.
- Give every open enquiry a next follow-up date.
- Start recording the source of every new student.
